What embedded means

A retainer buys deliverables from outside your walls. Staff augmentation rents you capacity to direct yourself. The embedded model is different from both: a senior person, or a slice of several, joins your rituals, sees your context firsthand, makes calls in the room, and pulls on the agency behind them when the work needs a discipline they don't personally carry. Most agency work that misses does so from lack of context, not lack of skill. Embedded fixes the context problem.

When it's the right model

Embedded earns its keep when you need senior digital capability now, the work spans disciplines, and hiring that seniority in-house is too slow, too expensive at full-time load, or premature because you don't yet have a full-time role's worth of any one discipline. That describes a lot of established businesses in a growth phase: too much real work for a one-off project, too varied for a single hire, too important for a junior.

The model is capped, on purpose

A senior person can only be genuinely embedded in a small number of businesses at once, because the whole value is presence and context, and both divide badly. So we cap the number of concurrent embedded clients we take, and we'd rather turn down a seat than quietly turn it into a retainer with better marketing. Any agency offering embedded seats without a hard cap is selling the word, not the model.

When we'll tell you to do something else

If you need forty hours a week of one discipline forever, hire that person: a full-time need deserves a full-time colleague. If you need a defined thing built once, buy a project. If you have strong internal direction and just need execution, a retainer is simpler and cheaper. We'll tell you which of these you're in before quoting, including the ones that aren't this.
